Green Rock Consulting was approached by a mental health institution via our network to use our approach, knowledge and experience to optimize processes and to advise and guide a package selection for the domains of HR, Finance and Purchasing & Logistics. The organization uses a complex landscape of best-of-breed applications, which has arisen over the years through mergers. This leads to suboptimal processes, limited collaboration between departments and a complex and often unreliable information provision. In addition, the costs for the management and maintenance of these applications and the required hardware have increased considerably.
Green Rock Consulting considers package selections and implementations not only as IT projects, but as integral Business & IT projects. Our projects are carried out along five dimensions (5D method) in the field of Business & IT, which must be tackled integrally in each phase in order to achieve a successful and sustainable result.
In order to keep the projects manageable, we divide them into smaller, logical, manageable parts, also called plateaus. Each plateau is delivered in succession according to a plateau planning. In Plateau 0 we map out the current situation. A combination of discussions with directors, internal stakeholders and desk research provides insight into the current state of affairs and the necessary steps for a thorough package selection. We use our standard product matrix, which consists of a checklist for completeness and quality, best practices and templates. This accelerates the implementation of Plateau 0 and increases the quality of the delivered products. Plateau 1 concerns the actual package selection. In this plateau we provided process games, prioritized and optimized processes, defined points for improvement and drew up requirements in the form of a Program of Requirements and Wishes. We placed a lot of emphasis on the timely and correct involvement of the end users from healthcare, so that support for the selection and implementation was created at an early stage. In addition, we performed a scan for the organization's willingness to change in this plateau, which contributed to the Plan of Approach for the implementation.
By using best practices for, among other things, process descriptions, RFI/RFP documents, assessment criteria, assessment registration and analysis tools, change readiness scans and an action plan for the implementation, the client made optimal use of the knowledge and experience of Green Rock Consulting.
In co-production with the working groups, a supported advice was ultimately presented to the steering group, after which the most suitable solution was selected.
